The AI Adoption Problem Nobody Talks About

The demo goes great. Leadership is aligned. The launch meeting has real energy. Then the reps go back to their territories, the operations team returns to the floor, and the IT director goes back to the 47 other things on the list.

Two weeks later, that AI system, six figures, three months of implementation, is the most expensive tab nobody opens.

I’ve watched this play out across manufacturers, distributors, and rep agencies of every size. The technology worked. The adoption failed. And in most cases, nobody had a plan for the difference.

The gap between deployment and daily habit is where most AI value goes to die.

It is, by a wide margin, the primary risk factor in any enterprise AI initiative. Not the technology. Not the integration. Not the vendor.

A 2025 S&P Global Market Intelligence survey of more than 1,000 enterprises found that 42% of companies abandoned most of their AI initiatives before reaching production — up from just 17% the prior year. McKinsey’s research on organizational transformations is equally stark: fewer than 30% of large-scale change efforts fully achieve their stated objectives. For digital transformations specifically, the number drops to just 16%.

The pattern is consistent. The technology is not the problem.

Why Adoption Fails in Manufacturing and Distribution

I spent more than three decades in the lighting and electrical industry before founding Marlow Advisory Group. The failure patterns I’ve seen are remarkably consistent:

  • Tool fatigue.  According to Salesforce’s State of Sales report, sales teams use an average of 10 tools to close deals, and two-thirds of reps say they’re already overwhelmed. Add a new AI platform without removing something old, and the new thing loses. Every time.
  • Workflow disruption.  In a distribution center or manufacturing environment, people operate on deep muscle memory. A tool that interrupts the flow, even slightly, gets worked around immediately. That’s not resistance to change. That’s rational behavior under operational pressure.
  • No management reinforcement.  Leadership attention is finite. Week one: accountability and excitement. Week three: a supply chain issue, a key account problem, an unexpected margin hit. The AI initiative gets quietly deprioritized.
  • No transition plan.  Most implementations are planned to the go-live date and not a day beyond. No reinforcement curriculum. No feedback loop. The assumption is that one training session builds lasting habits. It doesn’t.

The result is predictable. Usage peaks at launch. By week six, it’s a third of peak. By week twelve, it’s a ghost town. The technology worked exactly as intended. The adoption system failed.

Adoption Is a Management Discipline, Not a Technology Problem

Here’s the reframe I push every time: your technology vendor is responsible for capability. You are responsible for adoption. Those are two entirely different problems — and confusing them is expensive.

Capability is whether the system can analyze sales data, surface coaching insights, or predict account churn. Most credible enterprise AI tools can do this reasonably well.

Adoption is whether your people use it consistently, in the right moments, until it becomes how they work. That’s a human behavior problem — and it requires management infrastructure, not just software infrastructure.

Think about how you develop any other skill on your team. You don’t train a rep once and assume they’ll execute forever. You coach in the workflow. You reinforce in one-on-ones. You build accountability into the operating rhythm. AI adoption is no different.

The companies that extract durable value from AI treat adoption as a structured management initiative, with defined phases, accountable owners, and measurable milestones.

The 90-Day Framework: Audit, Coach, Scale

PHASE 1 — AUDIT (WEEKS 1–4)

The most common mistake is building before understanding. Organizations rush to configure systems and deploy functionality before anyone has mapped how work actually flows today.

The audit phase identifies the two or three highest-leverage use cases before the team tries to automate everything at once. It also maps the integration points that make or break adoption — because if a new tool requires reps to leave their CRM, open a separate app, re-enter data, and return, adoption will fail regardless of how good the AI is.

PHASE 2 — COACH (WEEKS 5–8)

Classroom training is largely useless for building durable habits in operational environments. People learn by doing, in context, with immediate feedback.

Coaching happens in deal reviews, not training sessions. The AI tool is used during actual call prep, not practice sessions. Managers receive a guide for reinforcing new behavior in their regular one-on-ones, without becoming technology trainers themselves.

This phase also surfaces the friction that the audit missed. Problems that aren’t fixed in weeks five through eight become the reasons adoption collapses in week twelve.

PHASE 3 — SCALE (WEEKS 9–12)

This is where sustainable adoption gets locked in. The system stops being a new initiative and starts being how we work. Lightweight governance structures — usage reviews, outcome tracking, a feedback loop — keep it improving without heroic effort.

Critically, the scale phase is when you identify what to stop doing. Sustainable AI adoption almost always means removing old tools and old processes in parallel with reinforcing new ones. If adoption is a constant addition to people’s workload, it erodes. If it’s a replacement that makes work demonstrably easier, it compounds.

The 80/20 of AI Adoption

I’ve seen organizations build fifty-use-case roadmaps and try to deploy all of them in six months. The result, without exception, is mediocre adoption across all fifty and measurable ROI from none.

In virtually every manufacturing and distribution environment I’ve worked in, 20% of AI use cases drive 80% of the value. The insight is almost always in the same categories:

  • Account coverage intelligence
  • Rep performance coaching
  • Pricing discipline
  • Demand sensing

Everything else is optimization at the margin.

The organizations that win do one or two things extremely well before attempting anything else. They pick the highest-leverage use case, build a system that makes it frictionless, coach until adoption hits 70–80%, and lock in the gains before expanding.

One use case with 80% adoption is worth ten use cases with 8% adoption. Every time.

The temptation to move faster is real. AI vendors will encourage it. Leadership teams excited about capability will push for it. Resist it.

Four Questions That Predict AI ROI

When I evaluate whether an organization is ready to extract value from an AI investment, I don’t start with the technology stack. I ask four questions:

  1. Do you have a clear picture of how work actually flows today — before you change anything?
  2. Do you have a management reinforcement system that will sustain new behavior past week three?
  3. Have you identified the one or two highest-leverage use cases, and are you willing to do only those first?
  4. Do you have a mechanism to lock in gains and surface friction before you expand?

If the answers are yes, the technology choice almost doesn’t matter. Good execution with adequate technology beats poor execution with great technology, every single time.

If the answers are no, the most sophisticated AI platform on the market won’t save you. You’ll get a great demo, a promising launch, and an expensive Tuesday.

Adoption is the work. The technology is just the lever.
